Understand the business first.
Then decide what needs to change.

I do not arrive with a generic playbook or assume the most visible problem is the real one. I start by understanding the business, its customers, people, systems, data and culture. The work then moves from diagnosis into practical change and clear ownership.

Five stages, one connected view

1. Understand I shadow the team, attend relevant meetings, review systems and data, listen to customer and sales conversations and understand how the culture affects what happens in practice. The objective is to see the business as it operates, not only as it appears in a process document.
2. Diagnose I identify bottlenecks, wasted effort, gaps in ownership and assumptions that are not supported by the evidence. We separate symptoms from root causes and prioritise the opportunities with the greatest likely commercial value.
3. Design I recommend the changes required or build the new commercial approach with the team. That may include redesigning a process, clarifying roles, shaping the proposition, defining KPIs, mapping the customer journey or aligning sales, marketing, operations and technology around a shared outcome.
4. Deliver I work alongside the people responsible for the outcome. Depending on the engagement, that may mean implementing improvements, coaching leaders, supporting important customer opportunities, testing a new route to market or keeping a cross-functional project moving.
5. Embed I document the approach, train the team, create practical playbooks and clarify ongoing ownership. The aim is for the improvement to continue after the engagement rather than remaining dependent on external support.
Connected commercial thinking

Commercial problems rarely sit neatly inside one team.

Sales, marketing, operations, technology, suppliers, customer experience and leadership decisions all affect one another. Treating one in isolation can mean fixing the symptom while the real problem remains.

I look across the commercial journey, identify where performance or momentum is being lost and help the business focus on the changes most likely to matter.

Ways to engage

The right shape of support depends on the problem.

Fractional commercial leadership

Ongoing senior support for a defined period or number of days, working with the leadership team to create focus and improve execution.

Commercial improvement project

A defined engagement around a particular growth, sales, market-entry, revenue or operational challenge.

Strategic advisory support

Regular independent judgement and challenge for a founder, MD or commercial leader navigating important decisions.

One off audit

Not sure you want a fractional team member? Instruct a one off business audit and report, then action the changes yourself in house, or decide to continue working with Zoe.
